Interview d'un DRH de GrDF sur le Management : comment impliquer les équipes et innover avec l'intelligence collective ?
Michel Magaud est DRH régional de GrDF et appui aux Managers. Dans l'interview qu'il nous accorde, il évoque tour à tour les clés du Management au quotidien qui permettent d'impliquer les équipes, le Management de l'innovation et le Management inter-générationnel.
Les clés du Management au quotidien pour impliquer les équipes
Pour impliquer les équipes, Michel Magaud nous présente en premier lieu les 4 standards managériaux déclinés au quotidien auprès des équipes GrDF par le Management qui vise l'excellence opérationnelle et la démarche performance :
- le brief/debrief : la nécessité de partager les informations, de donner tous les éléments aux collaborateurs pour qu'ils puissent s'acquitter au mieux de leur tâche, l'importance de faire s'exprimer et de partager les retours sur la journée pour que règne une ambiance favorable. Le brief/debrief a pour mission de faire au final que chacun aient envie de revenir le lendemain.
- la boucle courte : ne pas laisser sans réponse des questions posées au plus près du terrain.
- le panneau de management visuel : et comment il nourrit le besoin pour chacun d'avoir du sens dans son travail (Vision partagée). Le panneau de management visuel fournit des statistiques sur les semaines, les mois précédents et les semaines à venir "les gens voient que leur travail au quotidien résonne dans un ensemble plus large" "... ils s'intègrent au quotidien dans un contrat collectif donc ils voient leur rôle et là on rentre dans une réussite qui est de plus en plus collective, de plus en plus partagée"
- l'indicateur de performance : c'est l'occasion de passer en revue le management traditionnel par les indicateurs de performance avec ses limites "...il y a quelques années on pilotait avec des tableaux Excel"
- Tous ces éléments concourent à faire que chaque collaborateur trouve du sens dans ce qu'il fait et qu'il ait envie de participer à l'atteinte des objectifs de l'équipe
Management de l'innovation : à la recherche de l'intelligence collective
Nous abordons ensuite avec Michel Magaud le Management de l'innovation où "avec des processus assez huilé, des procédures à respecter, bien que l'on soit dans un cadre assez contraint par la prévention sécurité, pour autant on peut être innovant". Il est nécessaire de sortir d'une logique purement quantitative : "les tableaux de performance ne contribuent pas à l'innovation... on avait une logique d'innovation très quantitative avec des tableaux, ...on en vient a du qualitatif non plus individuel (l'invention de Mr Trouvetou) mais a du qualitatif collectif... avec une idée beaucoup plus riche qui est partagée, c'est une réussite partagée et ça passe par du collectif..." avec ensuite plus d'envie pour chacun de participer à la concrétisation, à la mise en oeuvre de cette idée. Une belle démonstration d'intelligence collective.
Management inter-générationnel : et si la génération Y devenait mentor des anciens sur le digital ?
Enfin, nous abordons le point du Management inter-générationnel, avec la génération Y et une belle proposition de Mr Magaud qu'il souhaiterait mettre en place : "on a des jeunes qui ont un esprit très agile notamment sur tout ce qui touche au digital et on pourrait travailler sur du mentorat inversé pour tout ce qui touche à la communication : les jeunes mentors des anciens...". Voilà un beau projet, qui dans la lignée du management participatif et de l'intelligence collective s'appuie sur la mise en commun des talents de chacun pour une meilleure performance de l'entreprise et un bien-être collectif.
